Executives are right to ask, "What's the ROI of AI?"
The challenge is that AI value does not always appear immediately as a dollar figure. Some initiatives drive revenue or reduce cost. Others improve customer or employee experience, strengthen resilience, or create capabilities that enable value elsewhere.
That does not make them less valuable. It means the organization needs a disciplined way to trace value from the business outcome to its eventual economic impact.
Four dimensions. One value logic.
The AI Value Framework gives organizations a common language to define and measure the value of AI across four dimensions:
Organizational Growth
Measured in terms of Revenue growth, market share, customer wallet, retention, and other growth outcomes. In the public sector and non-profits, it is measured through expanded scope, budget increments, and increased reach.
Operational Excellence
About driving Cost efficiency, productivity, cycle time, throughput, quality, and process performance. Whether an organization is in the public sector or for-profit private sector, operational excellence is always one of the strategic objectives.
Beneficiary Experience
Whether it is Customer experience or employee experience, it drives the success of the product/services an organization builds and delivers. It is measured through quantitative indicators such as NPS, CSAT, satisfaction, engagement, or effort.
Organizational Resilience
While growth, efficiency, and experience matter, sustaining what the organization has built over years is critical to keep it as a going concern. Risk, compliance, sustainability, continuity, and other measures of organizational resilience help ensure the organization remains a going concern. ESG, community outreach, etc. also fall within this dimension.
An AI initiative can create value across one or multiple of these dimensions at the same time.
From AI initiative to economic value
The framework connects each value pathway through a consistent chain:
This allows organizations to quantify value even when a direct financial translation is not immediately available. Here, the objective is not to force every benefit into an artificial dollar number. It is to make the economic logic explicit, measurable, and defensible.
Where this becomes useful
The framework will help AI leaders and business executives:
- Build stronger AI business cases with measurable value expectations before investment
- Translate value narratives across multiple value pathways into economic terms
- Track and communicate AI value consistently with executives and boards
Explore the Value Studio
The AI Value Framework is one half of Value Studio, a three-day executive workshop designed to move from AI opportunities and value hypotheses to measurable value and investment decisions.
18 one-hour sessions across three days, combining executive discussion, structured working sessions, and tangible outputs.
If your organization is still debating whether an AI initiative is "worth it," the challenge may not be whether the value exists. It's more likely how you define the value to measure it.
